Private AI & self-hosted LLMs

Running language models on your own infrastructure: hardware, model selection, RAG, security and the cost math.

All insights

The reason to run AI privately is rarely ideology. It is a contract that forbids sending client documents to a third party, a regulator that treats prompts and logs as personal data, or a bid file whose leak would cost the deal. Open-weight models closed most of the capability gap, which turned "can we self-host" from a research question into an engineering decision with a budget attached.

This guide covers the full private-AI stack as we deploy it: choosing and sizing GPU hardware, selecting open-weight models and their licenses, retrieval on infrastructure you control, air-gapped operation, hardening the serving stack, evaluation without external tooling, and the break-even arithmetic against commercial APIs.

Current signals

As of September 2026
  • Open-weight models carry production workloads that needed a frontier API in 2024, and supply keeps widening: Abu Dhabi's Institute of Foundation Models published six Apache 2.0 models in September 2026, including a 375B mixture-of-experts flagship released with its training data and code.
  • General-purpose model obligations have applied since August 2025 and the AI Act's transparency duties since 2 August 2026; running inference on your own infrastructure keeps the evidence trail with the deployer.
  • The serving stack is following the shift to sparse models: recent vLLM releases add fused NVFP4 mixture-of-experts kernels, speculative decoding and KV offload, and one H200-class server still covers the daily load of a mid-market firm.
  • Data-residency rules in the EU and the Gulf increasingly treat prompts, embeddings and logs as regulated data; sending them to a US-hosted API is a legal question before it is a technical one.

Break-even for self-hosted LLMs sits far higher than most teams assume. The published 2026 thresholds, the hidden costs that move them, and when privacy decides instead.
